From Raw Notes to a Decision Memo in 45 Minutes

Start with the decision sentence: “We should do X because Y.” Then add the evidence that supports it, the risks, and the alternatives you considered.
Use a timer: ten minutes to group notes, fifteen minutes to draft, ten minutes to tighten the argument, and ten minutes to check for missing facts or unclear ownership.
A decision memo does not need to be long. It needs to make the next action defensible.
